You Snooze You Lose

“Use it or lose it.” That is what happens when you don’t use your muscles. And when you use such muscles after a long time, they are sore and when you have your next workout or a stretch or yoga you notice how misaligned you feel. You realize that there is more pain or imbalance on one side v/s your other side. Of course, we all have our dominant side, but when you do yoga or core exercises you see the stark difference between your left and right side. You choose to ignore this and when it becomes unbearable you decide to correct the poor alignment. You resolve to go regularly to yoga or stretch or in some cases to the chiropractor or to the physiotherapist.

What happens if you choose to continue to ignore ?

How often have we seen in organizations where executives spend too much time drafting, redrafting vision, mission and values statements. Over time they become ignorant or indifferent to poor alignment. They spend nowhere near enough time trying to align their organizations with the values and visions already in place- Jim Collins

If the people in a business or company are not aligned with the values and vision of the organization, you often see the majority of people pulling in a direction different from the overall vision, or scattered aimlessly. The organization as a result starts to fall apart. Values are such an integral part of who we are and if our behavior and actions are different from our inherent values, conflicts arise and we begin to suffer from the negative consequences. Sometimes the actions are different from values because of fear especially in cases of abuse or violence or though being a believer in being environment friendly you might not always buy organic food and so on.

When it comes to organizations how can you tell that the values are not in alignment? Values exist at each individuals’ level and if the organization has a high engagement level, with a deep level of trust, commitment and where employees are appreciated and recognized, and growth and progress of individuals and the organization is taking place, there is a high likelihood that the values are in alignment.

An organization which has all or some of the following attributes is seriously misaligned:

1.Lack of trust and faith among the team members within departments and across multi functions. No faith in senior management
2.Customer complaints and dissatisfaction is high.
3.Culture is one of criticize, condemn and complain. There is no appreciation or constructive feedback given to the employees at any level.
4.Command and control style of management. Information is not shared.
5.There is resentment, cynicism, blame and subversion
6.Profits and revenues are lagging those of competitors and on a downward spiral.
7.Turnover is high and engagement levels are low to abysmally low
8.Constant fire-fighting instead of progress and development
9.Costs are high and yet no new innovations or product lines are being introduced
10.People within the organization feel like a cog in the wheel and most have checked out mentally.

These are the warning signals and an organization which sees an increase in any or all the above aspects needs to look into what is going wrong? Working in line with the values is a daily process and starts from the time the vision is laid out, people are recruited to the firm and continues on an ongoing basis by reflecting on what is going well and what needs to improve and asking questions and listening to what the employees of the company have to say.

How to Understand People’s Workplace Values

1.Have a recruitment process where you find talent that is best in line with the organization values.
2.Identify such talent by asking focused questions at the interview stage. Get to know the person, their action and behaviors in different aspects of their role in an organization and in their life.
3.Look at their past work history. What were their attitudes with regard to matters of conflict or where they were in disagreement?
4.Get to know people, develop a positive attitude.
5. Where essential, do psychometric tests.

Turning Whiners To Contributors

It was 2pm and I was on my way to a client meeting at 2:30 pm. I felt like having a coffee and decided to stop at the Starbucks on my way to the client’s office. As I entered the Starbucks, I noticed that the queue was rather long and seemed to be not moving. I was debating if I should continue to stand and decided to give it five minutes before I decide to walk out. I heard several murmurs in the queue and complaints about the Starbucks barista’s being too slow.

I started getting impatient and though I realized that not every barista could be the same, my gut told me that there is more to it than meets the eye. I decided to find out what was going on. I requested the man standing behind me to accommodate me when I get back, stating the reason to him as to why I was leaving the queue.

I moved to the front of the queue and realized that a customer was creating a situation and the barista was having a tough time trying to manage this customer. I looked at my watch and realized I had no more than 10 minutes to spare, in order to be at my client’s office on time. And by then, I was determined to have my coffee. I asked for the manager and requested that the manager take care of the situation and have the barista attend to the other customers. I was able to get my coffee within 7 minutes and leave Starbucks to be on time for my clients meeting.

How often do we face similar situations in life and at work where we have to deal with whiners and complainers? The negativity that arises from such situations increases the annoyance factor and doesn’t help anyone solve the issue.

Not every complaint may be of importance and more often than not it is whining. Complaining is a stressful thing to do and listen to. As a leader, how do you turn whiners into contributors and avoid the negativity from spiraling? Click To Tweet

Be concerned about genuine complaints or concerns but create an environment to turn the moaners to a friendlier and productive lot.

1. Environment – create an environment which promotes creativity and for your team to use their talent to the fullest. You can create a culture where people connect, share ideas, and improve relationships. Leadership is engagement. In Leadership Mastery, first released in 2000 by Dale Carnegie & Associates, the “secret sauce” is to challenge yourself and others to greatness. Inspiration and motivation are the key ingredients. A challenging environment where each team member feels that their creativity is being used and is being appreciated for their contribution creates an atmosphere of low tolerance level for whiners.

2. Values – how can you as an individual align your values to your firm’s values? Again as a leader, how can you allow the values of your team to be in sync with the company’s vision and their behaviors? An environment that creates a dissonance between the individual values and that of the company’s values promotes dissatisfaction.

3. Accountability – holds each of your team members accountable and secure their confidence. Once you build a culture and live by the value of expecting solutions, you raise the bar and shift the accountability back to each person including the whiners. You help them become a contributor by challenging them to think of solutions and they take responsibility in achieving success despite the odds.

4. Commitment and Positive Attitude – Expecting solutions increases creativity and builds confidence in each of your team members to come up with a solution that works and is acceptable to everyone. You facilitate your team to unleash their power of not to give up and get their commitment to arrive at workable possibilities. This creates a positive attitude and one that is inspiring and motivating.

5. Reward and feedback – you as a leader should not take the importance of giving positive feedback for granted. People whine because they just feel they are underutilized or have not contributed to the idea that they have been told to work on. When people are made to feel like a cog in the wheel, lack of commitment ensues. Praise every improvement every step of the way. You can show them you care for their effort in making a difference to the company’s vision.

Inflexibility Is All In Your Perspective

Though I have been doing yoga for almost 10 years, each day is different in that some days it is easier to be in the moment, feel more flexible and be in the flow whereas not so on other days.

When your muscles are sore and you are trying to bend forward and touch your toes you feel the pain, the frustration and more often than not your mind is agitated.  When you are not that nimble, you feel the pain, the discomfort and the difficulty to breathe and to ease into that moment.  This is most felt whilst trying to do any yoga pose which your body is not able to do because of being inflexible.

Flexibility is the ability to move muscles and joints through their complete range. We are born with this ability but something most of us lose over time because of our life styles. We lose the agility on our muscles. The activities we engage in or not leads to muscle atrophy. Stretching is thus necessary to help muscles rebuild.

Flexibility, however, is an attitude that we need to take in that challenging moment, that transforms our mind as well as our body. The more we get entangled in our moment of pain and frustration in not being able to stretch with ease, the more difficult it gets to become unstuck.

One of my favorite yoga instructors reminds the class each day that in doing the asana we should seek to do our best but not let the eagle in us take over. Today is not the same as yesterday. Let us take each moment as it comes.

Whenever I hear this I am reminded of this quote by Pema Chodron.   “The Buddha taught that flexibility and openness bring strength and that running from groundlessness weakens us and brings pain. But do we understand that becoming familiar with the running away is the key? Openness doesn’t come from resisting our fears but from getting to know them well…”

What about not listening to another person’s ideas because of your ego?

Flexibility starts from our attitude be it in yoga or at work.  What are the common causes of lack of adaptability at work?

1. Fear

Command and control form of leadership fails to motivate employees and keep them engaged. Fear of breaking the barriers is a common cause of adhering to the top down control based hierarchical structures. How long can you keep your team from breaking apart?

2. Trust

Defensive thinking and lack of trusting one’s own judgment on instincts creates bias in favor of status quo. What is the direct impact of this on employee and tram engagement ?

3. Habit

Habits are first cobwebs then cables which deter you from adapting or initiating change. Mindset and attitude are the biggest enemies which dictate our behaviors. Does this cause stress in your work and life ?

4. Inflexible policies and practices

When policies and practices are used as a garb to defend long-winded procedures, it is often a case of inflexibility.  Are you taking excuse under policies?

5. Lack of Diversity

Diversity starts from thoughts and flows into behaviors, words and actions. Any organization whose systems value conformance and cohesion at the expense of diversity and divergence limits the ability to welcome new and diverse ideas. How are you adopting diversity in various parts of your organization?

You and your teams ability to react to, manage, control, and introduce change controls the rise or fall of organizations that you are part of. Change starts with You and your attitude determines the process of navigating the change.

3. What are the different ways you can overcome the various hurdles that you fire fight every time ?

4. How adaptable are you to trying out different methods to achieve the same goal ?

5. Do you have a flexible work environment to promote a higher diversity and engagement among your employees?

BlackBerry failed to anticipate that consumers — not business customers — would drive the smart phone revolution. This lack of adaptability is possibly one of the top reasons for their downfall.

And research has indicated the preference for flexibility versus face time.

If you can gain insight into your and your teams’ behaviors that make up adaptability and being flexible in your approach it will help you face change and transition.

What Is Your Leadership MOJO?

Last Saturday, I watched the movie The Monuments Men accidentally. I was under the impression that I had booked for The Wolf of Wall Street and didn’t realize till I walked into the cinema hall and after the movie started, that I had been given tickets to The Monuments Men. I’m glad I made a choice to watch it not so much for the movie but in learning about the Monuments Men.
This movie is based on the true story of the greatest treasure hunt in history, the film is an action drama focusing on an unlikely World War II platoon, tasked by FDR with going into Germany to rescue artistic masterpieces from Nazi thieves and returning them to their rightful owners. In the last year of the war, they tracked, located, and in the years that followed returned more than five million artistic and cultural items stolen by Hitler and the Nazis. But as the Monuments Men, as they were called, found themselves in a race against time to avoid the destruction of 1000 years of culture, they would risk their lives to protect and defend mankind’s greatest achievements.
There is a scene in the movie towards the end where George Stout, given the name of Frank Stokes played by George Clooney is asked whether it was worth the life of a man in his team to save the Madonna of Bruges and he says yes. He is also asked do you think 30 years down the line people will still remember that a man gave up his life to save this piece of art………..?
As that dialogue was going on, it struck me that I have been to so many museums but had never viewed any art from the point of view of someone having risked their life or given up their life to save a particular piece of art. Until yesterday, I was not aware about the history of the Monuments Men and their unprecedented effort in protecting and securing various pieces of art despite extraordinary efforts.
Let’s examine our daily lives….
  • How many times in day-to-day life have you as a leader in an organization or even as a human being taken time and effort to understand the story of your team or coworkers ?
  • Have you challenged yourself not to judge someone by their looks or their behaviors?
  • Have you seemed to explore why people behave the way they do ?

During my readings this week, I came across this Ted Video by Roselinde Torres, who has asked three key questions in determining what makes a great leader
Where Are You Looking To Anticipate Change ?
What is the diversity measure of your network ?
Are you courageous enough to abandon the past ?

The Monuments Men went beyond their comfort zone and risked their lives to retrieve art that was stolen. Whilst our acts may not be that monumental, what we can seek to do with the world we are in is to ask
 
♠ How can I influence someone’s life positively ?
♠ Who will I choose to engage with?
♠ Am I willing to choose the unknowing to create the pathway to the unknown possibilities of the future?
♠ Am I willing to look at things from a fresh perspective ?
We seek to create our own lives by the choices we make and the chances we take. Are you ready to carve your pathway?
Isn’t leadership about seeing the positive potential in others, building trust and rapport, being genuinely interested in others, willingness and drive to help others,  arousing enthusiasm among people and championing a common vision?

Leadership And Compassion

I had met Victoria recently who had hired me as a coach. Victoria is a highly motivated, energetic, determined and passionate woman in that she is driven by her purpose and vision in life. She is a senior executive with a multi-national firm and she has progressed very well in her career. She is one of the youngest managing directors within her firm and somebody whom people within the firm envied and looked up to. Victoria is a caring and compassionate individual but at the same time very goal oriented and at times in that drive may seem to appear as impersonal.

Victoria normally is prompt and punctual. However on this day, she arrived to my office 10 minutes late. She profusely apologized. I observed that she seemed agitated and particularly stressed about something. I accepted her apology, smiled and requested her to take a seat. I allowed her to calm down and I did this by being silent for several minutes. That helped her to calm her nerves and regain her composure. She had a glass of water and she started narrating how her day was, what caused her to be stressed out and the reason for her delay and agitation. She appeared back to normal calm and composed self after I listened to her story.

Her desired outcome from this session was to stay in the PEA during moments when her inner critique seemed to be taking control, especially when she had to present in front of the board or any other senior executive team.

Victoria was coaching with me on aspects of Executive Presence especially given her new role and larger responsibility associated with her recent promotion.

I focused the entire session on Coaching With Compassion. This enables a person to speak about their ideal life, their vision and be positive and powerful.

How does compassion help the work environment and boost the confidence and engagement of employees?

1. Enables people to see their strengths, and get them into a positive emotional state. This allows them to think and be creative.

2. Your Positive Emotional Attractor (PEA) is aroused and that facilitates you to think about possibilities and dreams with optimism and hope.

3. You think about the resonant relationships that support and believe in you.

4. You are confident and you believe in yourself.

5. The more you are in your PEA state, the more you are motivated and driven by your purpose.

Victoria had forgotten about her tough day and some agonizing moments that had led her to an agitated state when she had entered my office. It was almost like a ray of sunlight had entered the room.

The best part was when we had about 5 minutes left to the end of the session, she said my questions had evoked some insights for her on how she could deal with being in the PEA in moments where she feels her inner gremlin takes over. She mentioned that she is going to put some thoughts into the aha moments that these questions had given her and share with me on email and in our next coaching session as to how she had put to use some of these learnings to overcome her executive presence.

I could tell she enjoyed her coaching session and despite being a vivacious person the coaching with compassion had taken to her a different level of achievement in her own mind and how she saw her life.

Within organizations, as a leader if you can set clear goals, and treat everyone as a partner for progress you facilitate growth, fulfillment and development. Good communication, a key to purpose and problem solving should never be underestimated. When you give people in your team or organizations role in defining their values and tying it with the vision of the company, you encourage interaction and cooperation.

Let us not forget that success is built-in valuing the Human potential and providing an environment that allows the positivity to grow and nourish.

Ask questions which raise their awareness of the wider context of their action.

To arouse the PEA, studies are suggesting that we need to: (1) be social; and (2) engage the person in positive, hopeful contemplation of a desired future.

The latter might also be stimulated when discussing core values and the purpose of the organization or project.

Resilience And You

“Everything will be all right in the end. If it’s not all right, then it’s not the end.” Unknown
For me this quote is a gentle reminder of building resiliency.  Resiliency and character is built through tough time and adversities.
Resilience draws from strength of character, from a core set of values that motivates you to make efforts to achieve your vision. It helps you to overcome setbacks and bounce back on the path of success. You need to be self-aware, have self-control and acknowledge there is a set back and be willing to persist.
In an organizational capacity, resilience is the ability to pick yourself up despite the hurdles because you are responsible for others and see yourself as a support to others.
In several organizations and in the political arena of many countries, you hear statements like the growth will be maintained amidst numbers consistently proving otherwise. You continue to hear positive futuristic statements and that it is “business as usual”. However, reality is that no effort is being made to review, examine, critique and change the path to achieve the goals or work towards promoting the economy of the country or the growth of the Company. The internal structures and policies of some companies are designed to stagnate the growth and development. The propellers of change are the biggest hurdles to the very change they claim to want.
Resilience is not about:
→Resistance
→Denial of reality
→Creating a culture resisting change and questioning the archaic methods and beliefs
→Continuing to hope things will change for better without making any effort to rectify the means
→Crumbling under the pressure of challenges along the way
→Being blindsided by competition, mishaps along the way and giving up
→Putting out fires
→Complacency, arrogance, greed or narcissism.

Resilience is manifested in actions towards achieving the goal, re-examining, renewing, unlearning and re-learning.
Leaders are resilient in the way they bounce back from setbacks. Disruptions and pitfalls happens to the best of us. Resilience is finding the courage to bounce back and figure out how to achieve your purpose.
How can resilience help you and your organization to progress ahead despite problems?
Problems are not the end but symptoms. If you are falling sick very often, it is up to you to figure out what is wrong. Is it your diet, your lifestyle, stress or something else? You need to figure out the symptoms to be able to rectify it. You need to figure this out and also possibly consulting a  doctor.  Similarly in organizations, low morale, high employee turnover, sluggish sales may be some of the symptoms. Resiliency is about figuring out what is the cause and figuring out ways to bounce back. Problems are opportunities. It enables you to make corrections, and go to the depth of why things are not working out as expected. It is amidst the chaos and uncertainty that we clarify and display our character and values to others and most importantly to ourselves.
The real test of your leadership lies in identifying the issue and addressing it.  Your leadership skills are tested in times of adversities and in the attitude you take to face them and bounce back. How you face these challenges is an embodiment of and a testament to your leadership. You lead by example and this empowers and motivates your team.
Why Resilience? Resilience is required for
→Higher engagement with your colleagues, clients, friends and within the overall environment that you are working in
→A positive attitude which enables you to become more engaged, creative and productive
→Creating a vicious circle of Consistency, humility and integrity
→Leveraging your skills and talents
→Source of inspiration from your own stories and lessons learnt from each of life’s situational challenges.
Resiliency is well summarized by Pema Chodron in her book “When Things Fall Apart” and I quote “Life is a good teacher and a good friend. Things are always in transition, if we could only realize it.  Nothing ever sums itself up in the way that we like to dream about. The off-center, in-between state is an ideal situation, a situation in which we don’t get caught and we can open our hearts and minds beyond limit. It’s a very tender, nonaggressive, open-ended state of affairs.”

The Human Touch to Leadership

In today’s day and age we are bombarded by more stimuli than ever before. This stimuli can be from various sources like social media, emails, chats, demands from the real world and from every possible source. Amidst this stimuli, we are expected to be thoughtful and yet give responses in nano seconds or a fraction thereof. In this environment of keeping up to demands, not feeling left out or as if we missed the boat, we create feelings of vacuum and stress within ourselves and amongst others.

Now let’s take the situation of Emily who is either looking to diversify her business or seeking to change her job or starting up a new business venture. She is excited, enthusiastic, is eager to make connections and engages with different people from various walks of life. She meets various types of personalities in this journey.

Who are you among these personalities?

  1. You are candid and give a straight answer “my apologies, but I don’t see any common synergies here for the moment. I am unable to help you with your venture.”
  2. You enquire about what the person does, what made them change careers, what was the key motivation to start the new business venture?. You meet this person at regular intervals and keep the conversation going. This person keeps giving you more and more information on what they have done, what are their plans for future growth. You keep the hope alive in this person but at no point in time have you honored your word in giving this person an opportunity.
  3. You meet Emily once and show interest in what she has to offer or in her business venture and agree with her that you and she should keep the conversation going. You have seen her email, her phone messages but have not responded to her. You are overwhelmed with many commitments in the form of emails, meetings, chats, new business ventures. You keep making new promises and yet have not had the courtesy to acknowledge the emails or the messages.
  4. You see a synergy but don’t have an immediate offer to make. You meet this person and have several conversations over a period of time. You then communicate either in the affirmative or negative.

Do any of these personalities sound familiar to you ?

What do you think Emily is going through when she meets you either in 2 or 3, above. Possibly a feeling of rejection, break of trust, impatience, failing to see how you can be a good leader. Why? Research on Brain Science reveals that, The fear circuit is the most developed and fastest neuronal circuit we can activate both consciously and unconsciously in another person by our actions, words, behavior, body language and other forms of communication or non communication. Once these neurons in the brain are activated, we have lost the goodwill for the other person. As a leader, is this the impression you want to leave with everyone who approaches or meets you ?

What is a key leadership skill : The Human Touch Makes A Difference

1. People are an essential part of your life – no matter who the person is, how you treat people makes a difference. Do you choose to vary your attitude depending on the title and position of the person?  Do you realize that there is a person behind that email or chat? Why not make a simple acknowledgement of “Thank you, seen it, will respond in three days”. Give a time frame that you are able to live up to. If you are unclear about something, why not ask questions? Or if you think you over committed, recognize that mistake and acknowledge it. Silence is not the response expected of a leader.

2. Walking your talk – do you act on your words or just spin the wheel ? Connections can be made only if you engage and treat people with respect and courtesy.  People are the lifeblood of your business. Your word is your personal brand. In what particular ways are you results-oriented in your day-to-day actions?

3. Creating trust and rapport – relationships are built on trust and honesty. By giving false hope to someone you discredit yourself. Would you like to be treated the same way?  How do you go about your relationships?  You can grow and develop your relationships and business only if you create trust and collaborate and communicate. Creating and maintaining long-lasting relationships is not a one way street.

You may have the best of intentions but if your actions are not consistent with your word or intention, you create an environment of dissatisfaction and misunderstanding. As a leader you need to create and live transparency and collaborate with people within and outside your own organization.

How do you deal with people who you perceive to be more successful than you are?

How do you deal with people who are in need?

What does success mean to you ?

What are your main sources of creative input or ideas from others?

Does “Employee Engagement” Matter?

John was with his company for a little over two years. He was one of the senior management reporting directly to the CEO and Chairman. He was very soon expected to take over as CEO and Chairman. However, John was frustrated and has been mulling over leaving the firm to pursue other opportunities.  John had joined this firm with a lot of expectations in terms of the vision he saw for this company. This was the second firm in his 15 year career so far.

Employee engagement has become a key word and an area of focus within organizations more so from the point view of retention. What is employee engagement? Employee engagement is the emotional commitment that a person has to their organization.

1) Do you know what is expected of you at work?
2) Do you have the materials and equipment to do your work right?
3) At work, do you have the opportunity to do what you do best every day?
4) In the last seven days, have you received recognition or praise for doing good work?
5) Does your supervisor, or someone at work, seem to care about you as a person?
6) Is there someone at work who encourages your development?
7) At work, do your opinions seem to count?
8) Does the mission/purpose of your company make you feel your job is important?
9) Are your associates (fellow employees) committed to doing quality work?
10) Do you have a best friend at work?
11) In the last six months, has someone at work talked to you about your progress?
12) In the last year, have you had opportunities to learn and grow?

In John’s case, he had always surpassed what was expected of him, he was also a strong candidate tipped to become the next CEO and Chairman. But yet he wanted to leave.

The key question here is was he ever asked by the CEO and Chairman How can I, and the company, help you fulfill your career goals and your vision ?

Whenever you have changed organizations ask yourself what is that you lacked the most.  Was it just a promotion and salary hike or one or all of the following

  1. Appreciation – As leaders it is key to deliver the recognition in a manner that the employee is comfortable. Just saying “Hey good job” delivered in a no care attitude hardly does the job. Recognition and appreciation has to be specific (with referral to what was done well and the efforts that they put in) and timely.
  2. You Matter – being appreciated, recognized and made to feel You Matter is a continuous process rather than a onetime event. A true leader realizes that it is important to create and maintain such an environment. It is about them and not about you or your achievements.
  3. Larger goal – engagement is high when what we do is linked to a larger vision or purpose. True meaning is achieved when we can connect to something bigger than us.
  4. Tone – delivery of words of praise has to be meaningful and sincere. Tone in which the message is communicated matters most.
  5. Clarity – you have to be clear and focused in what you liked the most and how it contributed to the overall vision of the company or goal of the project. Sandwiching too many compliments makes the feedback confusing.  The Sandwich Approach also undermines your message.

No one is perfect and we all learn from mistakes. While correcting the employee for their mistake the following should never be done

  1. Public humiliation – none of us like to be embarrassed in front of our team. Even when circumstances warrant you to correct someone amongst a group, the way the message is delivered is important.
  2. Not walking your talk – you need to spend time with your team. You need to deliver on your word. Motivation is badly affected when you as a leader don’t lead by example.
  3. People skills – communication of the goals, developments, changes in management structure is imperative. Employee engagement will be low when you keep your employees second guessing. Many employees learn from media as to what is going on within their company rather than from their managers.

John was recognized for his performance but the communication lines had broken down. The company changed its vision which was never directly communicated to him, the ‘why’ was never answered and ‘what’ he was hired for was forgotten along the way. Bottom line of career management is to align right people to right position, doing the right thing = operational performance + productivity + profit.

Employee engagement is a three-way process and requires responsibility, accountability and ownership from the employer, the employees and the organization.
